Stop Asking “Tell Me About Yourself” | No BS Hiring Advice


“Tell me about yourself” stopped working as an interview question years ago. Instead ask this one. You will be able to rule out people much faster.

Summary

One thing you learn when you prepare people for interviews is that somewhere, somewhere along the line, someone's going to ask an opening question like, "tell me about yourself--" you know, that basic open-ended question.
Now, if you're in HR (I'm going to focus in on HR and small business owners), because for those of you who are in large organizations, and you're working as a hiring manager, you've got people screaming for you. So, this is really for the first phone call, the first in-person interview that I want you to flip this around. You see, most of the time, firms have gotten lazy and they use, "Tell me about yourself,"and they do. You know, they're rehearsed with an answer that's pretty well prepared. I've created videos to help people around this . . . 10s of thousands of views. Lots of stuff I've created to help people answer a question like this. Other people have done the same thing, too. So, if they can't answer the question, they're obviously morons. The real thing comes down to what can you ask that's going to help you assess whether or not this person will fit your organization?
That's not really where most firms start off with. They go through the auto biographical stuff of how "how'd you wind up here today?" That is another question that firms may ask which I think is more textured, but I want to help you rule the people out quickly. This can be in the phone interview.
So, you get a resume; the background looks pretty decent. Here's the opening question I want to ask now after the chit chat.
"Hi, is this Jeff Altman? Hi, my name is so and so from such and such firm. Is this a good time to talk? Yeah, terrific! Now, we received your resume and we respect people a lot. We don't want to waste your time in any way, so, give us a sense of what's going to be important to you in the next job or organization. What are you going to need to see or hear to believe it's a good choice for you. Because if we can't deliver it, we don't want to waste your time and if we can refer you to another organization or to another position, we are thrilled to do so. We probably can't, but we'd like to at least try. So what's going to be important to you in the next job or organization? What will you need to see or hear to believe it's a good choice for you?"
Now, they may say, "I want to feel happy here."
Oh! What's going to help you feel happier?"
"Interesting work."
"What kind of interesting work would that be?"
You want to spend time talking with them about what they're looking for because this is going to flush out, number one, they're not prepared for this question, right? And it's going to flush out a lot of the insane people who you might be evaluating because, you know, invariably, there are problems. You see, the thing that firms have gotten so complacent about is that they think the system can't be changed. The result winds up being. . . it depends on the statistics you see, it's as few is one out of two hiring managers has buyer's remorse within the first year about someone that they hired. I've seen this as high as 75%. So, we know the interviewing isn't working. We've got to try something different.
Part of it is unreasonable expectations. All you normally do is try to figure out, "does this person have the skills to go my job?" That's what you always do. So you take the hammer out, and you're hammering it over and over again. But you're not finding out about the human being behind that.
What makes people successful employees? Yes, there's a degree of skill that's involved and you'll evaluate for that. But there's also the human being and, with a human being, it is a problem. They're going to wind up failing, and they're going to fail you and you, as a hiring manager, are going to be impacted by that. You're going to waste an enormous amount of time trying to manage this person who should be inspired. I'm not going to differentiate inspiration and management another time. I've done that in other videos, but I'll just simply say, where you have problem people, it's normally about the human being, it's not about their skills.
You know how to evaluate for the skill, but you have to learn how to flush up the human being. Again, just start asking, "what's most important to you in the next job or organization? What would you need to see or hear to believe it's a good choice?"
Now, again, happiness, money, authority recognition, status. These are going to be variations on some of the things that you'll hear, but explore them with them right away.
Don't waste time on finding out skills, only to hire someone who's going to be a malcontents because the environment doesn't work for them. Flush this out early. So, I hope you found this helpful. Try this out for a week or to see how it works for you.

Today, I want to talk with you about this simple strategy to stand out from people on LinkedIn.

The hard thing to do on LinkedIn is differentiating yourself from others. There are so many hundreds of millions of people on LinkedIn right now. With so many recruiters both agency and corporate recruiters searching, they are going to LinkedIn to find talent. How do you stand out?

Obviously, you have to write a great profile; I'm not going to talk with you about that today. I'm going to talk with you about using the feature that will help you look good when someone finds your profile. The feature that I'm referring to is endorsements.

Endorsements are different than the testimonials that have been around for years. Testimonials of those long, long descriptions of how wonderful human being you are, written by someone who knows you very well. They are like LinkedIn's version of a traditional reference. If you have someone write a testimonial for you . Who doesn't know you very well, it stinks. You don't want to have anyone right one for you. Who doesn't know your work very well.

Endorsements, on the other hand, is a function where you or they can select the option that you possess that they believe you should be endorsed for. All they have to do is click the checkbox. What is the impression is created if someone has no endorsements? What is the impression created if someone has 150 endorsements? Or 500+ endorsements? Or lots and lots of endorsements for different attributes?

If you go to my LinkedIn profile, you can search for my name (the headline under my name now says, "Helping People and Companies Play Big! Let Me Coach You."), What you will see is a whole bunch of endorsements of people and given to me.

I know recruiters aren't thought very highly of and I did that kind of work for more than 40 years. When you see someone like me with lots and lots of endorsements, that is unusual. Don't you think I wanted more me than someone who might have no endorsements? Or 2? Or 12? Of course you do.

Both with my brand, The Big Game Hunter, and with strategic use of endorsements and testimonials on LinkedIn and on my website.

What you want to be doing is asking people who you are connected to, you know you professionally and personally, to endorse you for something that you do or have done and have strong skills. You do this not once or twice but repeatedly, particularly when you're not actively looking for work, will cause you to stand out.

The truth is you want people to be reaching out to you, not when you are looking for a job, desperate, out of work and looking for work. You want people reaching out to you when you are a "happy camper."

Why do I say that? It's really simple. Employers have a bias toward people who are working and who they perceive are not actively looking for work. That bias causes them to value those people at a higher level than the person that they find the job board. Third-party recruiters think the same thing, too. It's amazing! I could go into detail about why it's ridiculous, but, the long and the short of it is, what you want to do is be found. You want to be found by organizations there looking on LinkedIn and thinking that you are not someone who is actively looking for work and thought a very highly. That "thought a very highly part" comes from endorsements and testimonials on LinkedIn.

So, if you have friends, if you are connected to people who are willing to do you a favor, ask them to endorse you, not write a testimonial for you. You will start noticing that the number of people reaching out to you to connect will start to take off.

Tell Me About a Time When Something Went Wrong at Work and You Took Charge | JobSearchTV.com

This is one of those tough interview questions that can be asked of people both had a senior level in the staff level.

Summary

The question I'm going to work with today is one that it's pretty clear. It's a behavioral interview question. It asks about a behavior that you've had previously and this one is geared towards leadership. You can always recognize the signal a behavioral interview question because it starts off with, "Tell me about a time when you . . . " and in this particular case, "tell me about a time when something went wrong at work, you took control to charge took action ..." something along those lines is what I'm looking for.
That really is the launch point. They want you to tell them a story and, again, following the format that I teach -- the story starts off with a situation, what the objective was, the action and the result and, in providing the result, you want to provide a metric for whatever impact was. That's a numerical measure of money saved, money earned, percent improvement, how you turned around the project and what the impact of your work was.
Now, if you're at a staff level, instead of this acronym of SOAR (situation, objective, action, result), I suggest situation, task, action ,result. Slightly different when you you are at a staff level than when you're at a leadership level.
So, what do they want to hear from you?
Number one is a time where you actually stepped up because a lot of people talk the talk and when asked the question like that, they provide a story that doesn't indicate that they've ever done it. So, they are listening for cues that indicate that you actually did step up, that you didn't take a back seat. In the course of working with other people that you actually stepped out front.
In telling the story what they don't want to hear is a lot of criticism. They don't want you complaining about your colleagues. They don't want you to get triggered emotionally and freaking out in front of them.
They want to have someone tell them a story that's clear, concise, and to the point that demonstrates that when the going gets tough, you step up. That, in a sense, that there's enthusiasm and passion and a commitment to lead no matter what's thrown at you . . . dare I say a little bit of bravery maybe. So, that's what they're listening for in your answering the question. Give it to them. It's really that simple.
If you don't, it's a void that they can fill in with their story about weakness and lack of suitability for leadership roles.

EP 1052 How do I answer when a recruiter asks me “Are you actively interviewing, and do you have any deadlines, pending offers, etc.?”

Summary

How do you answer the question, "Are you actively interviewing?  

What are they really trying to find out?"

There are a few ways to answer this question based upon where you are in your job search.

If you have been out of work for 6 months and they asked this question, they are tossing you a lifeline. After all, if it is been 6 months that you've been out of work, they are thinking that there was something wrong with you. It gives you a chance to say, "I took a few months off. I never did that at any point in my life before that. The kids have grown up. I decided to take it a little easy.  It's time for me to get back to work."  That's the way to answer the question if there is been a period of time where you been out of work.

If They Recruited You . . .

Let's work with the assumption that they are recruiting you and they asked this question.  Then, the purpose of the question is very different than when asked of the person is been out of work for 6 months.

Here, they are trying to figure out whether (1) you are out interviewing and where you are in your job search. (2) I've had people who contacted me about position side advertised for, and they have 3 job offers and expect my client to jump through hoops to compete with those other offers in one day. after one meeting that lasts for 1 minute.

It doesn't work that way. You went out on a bunch of dates before you decide to get married, right? Employers are no different.

The implication for the person who was recruited and is asked this question is to figure out whether we were lucky enough to just find you and your background fits the job or did we stumble across someone who is actively interviewing and is been on 27 different interviews… You get the idea.

The correct way to answer if you have been on a few interviews is to say, "Yes, I have been on a few interviews recently."

"Where are you in your search?"

"I don't think I'm close to an offer. I have had firsts and seconds at a few places. Firms seem interested, but I don't have any offers yet and no one is talking to me like I am getting one yet. That's a good way to deflect the question.

Now, if you are close to an offer, from the recruiter's perspective, they are thinking, "Why should I invest time in this person when I not going to make any money or my client will take too long for this person and their timetable. I know this hiring manager can take a month to even decide to interview this person."  On and on and on.

From the standpoint of the employer-recruiter, based upon what they know of the hiring manager, they are trying to figure out whether they have the time to get you into the process and bring it to a successful end.

If you say something like, "I have a few things I seem to be on final rounds for but I don't have any job offers yet"

"What would keep you from accepting an offer from 1 of those firms?"

"Well, money, of course. After all, I'm not looking to take a lateral or less. If they offer too little, I'm not going to join."

"How much would you be looking for?"

"Well, that depends upon the opportunity. I obviously want to contribute to an organization . . . "

I'm trying to give you a sense of the flow of the conversation as you answer questions.

Two of My People Leave at 6PM Every Day & I Don’t Like It! | No BS Management Advice


“I have two employees that usually leave work at 6 pm. They are good, but I don’t like that their commitment lasts for work hours only. What should I do as a CEO?”

Summary

I run into situations sometimes when I coach . . . They're absolutely hysterical. Let me just give you an example of one of from someone. I do this with their permission.
"I have two employees that usually leave work at 6 p.m. They are good, but I don't like that their commitment lasts for work hours only. What should I do as CEO?"
Now, I work with the assumption that this is a start-up organization, a smaller firm because at a large firm they'd never noticed this happening. So, let's work with the assumption it's a small firm and this person's throwing around their CEO title.
Now I have to ask a follow-up question because I give no BS advice, right? So, the follow-up question is how do you know they're only working during office hours? Seriously, how do you know that, with every sort of mobile device known to humanity, with every laptop that's out in the world today, how do you know?
I know, you know, their body isn't at work, but how do you know that they're not working? What do you think the wife, husband or partner thinks? I know you don't give a shit, even though you probably care about your wife or husband or partner.
But you know, they are entitled to that relationship, right? You didn't buy that. And then the last thing is only during work hours. Like that assumes that you understand that there's a non-work hours time available. And when is that supposed to exist?
You hire them for a job. You didn't hire them for slavery and that someone actually has this attitude at this day and age is insane to me. I've worked as a recruiter for startups; I've worked for smaller organizations. I understand that owners want to control their people. It's just the nature of things particularly in smaller firms.
But the reality is you don't own them. They're entitled to a life and you probably didn't explain your expectations to them when you hired them, did you.
So, I'll simply say that you may not like it. Tough shit! Seriously. Tough shit. You don't like it. You didn't tell them what you expected of them. They're leaving at six. What time are they getting in eight? Help me understand this because it is already a 10-hour day and that's not enough for you?
What statistics have shown time and again is more hours doesn't yield more productivity. If anything, there is a diminishing return on the productivity with time. People make more mistakes. We don't know the nature of the work these folks are doing. We just do know that they're leaving at 6:00 p.m. and you don't like it.
Well, if you want them to work more hours, pay them more. Seriously. Pay them more. See if they're willing to do it for more money because, again, I don't believe you ever told them what your expectations are and you're just sitting there clock-watching, not looking at what's reasonable.
Again, just to repeat, their bodies are leaving at 6:00 p.m. You don't know if they're working after hours from their home, but they're just there. They're just leaving the office and going home to work, spending a little time with their family or kids, putting them to sleep and then getting right back to work

EP 1048 There has been no response to emails or instant messaging. I don’t want to bother my boss. Why aren’t they getting back to me?

Summary

I was asked, "How do I get a recruiter to respond to a salary negotiation?"

The person has been an intern and they have made an offer to them.  The recruiter for this firm hasn't been responding to emails or instant messaging and the intern is frustrated.  They want to find out how they can reach this person for negotiating.

Here are a few points:

As an intern who is converting to full-time staff, you are small fish on their plate.  I have other, more important fish to fry, too.  HR has a lot of things on their plate; they have hiring managers who are demanding service; they are interviewing; they are trying to fill positions; they are writing a heads… There are many things that HR is doing… You are not a big concern for them.
This HR person may be out of the office.  They may be traveling. They may be doing campus recruiting, hence why they may not be responding to you.
You are right not to trouble your boss.  This is not a major priority.  If the rule, they offered you a job  and you have already done parts of this job before.  They will probably be asking themselves, "What's the big deal?  You knew what the price point was we brought you want for this internship?"
They just don't care.  There's no point or concern that they have, because, after all, it's not like you're the only intern on the planet or qualified to do this job.  There are others. Their desire to negotiate is really small.
Let me summarize for you where you stand.

On the one side there is a rock. On the other side, there is a hard place.  You are somewhere between the two.

If your goal is to just make the connection and they are not respond, send an email to HR with the subject line, "Are you okay?"  The message may read something along the lines of, "I have emailed and I am do you and had not received a response.  I have a few questions about the job offer.  Would you give me a call, please?  I just want to make sure you are okay?  My experience of you is that you would normally get back to me but since I haven't heard, I just want to make sure that you are all right."

That will usually "guilt them" into surfacing.

EP 1223 I have alluded to this on other shows but this really is the FASTEST way to find a new job.

Summary

I call is video, “the faster FASTEST way to find a new job” and it really is the fastest way. It can have a slight delay, hence why did the faster piece at the beginning but really it’s the fastest way to find a new job.

Do you want to hear it?

Okay, here goes.

Once you have decided it's time to look at other things, I want you pick up the phone and call your former boss, that man or woman that you worked for before who is now off at another organization and just simply say, “Jeff, I’ve decided it's time to move. I really loved working for you. I learned a lot from you period I had a great experience with you. I was so disappointed when you left. I understand everyone as to make professional choices, but I really miss working for you. Can you use me in your group, in your team (however you would want to describe the environment that you be working in).”

They may say, “YES” or “I can’t use you right now. Could you hold out for a couple months? I have a knew budget coming in,” or “I could take you on a September as a contractor initially, but then I can bring you on to staff.”

They may say, “I don’t think this is the kind of place . . . I I don’t think I can use you. I’m fully staffed and I have a great team here.”

“Is there someone in your organization that you could point me to or introduce me to who might be able to use someone like me?”

Hence, this really is cutting the line. It's getting into the situation very quickly and seeing if … I’ve seen so many people over the years been able do this over the years. You know the story, too.

So, instead of being a nice boy a nice girl and applying for jobs through human resources, just go to an old boss that you liked working for and see if this tactic will work. If it doesn’t, hey, it was one phone call and it took seven minutes.

They may remember at a point when they hear about something and come back to you, but, the end of the day, this really is the fastest way to find a new position.

EP 1219 Most people think a quick burst of activity will land their job.

Summary

That starts off with the mistake many job hunters make that they act as though a quick flurry of activity at the very beginning of their job search and they're going to find work.

The notion that a quick burst of activity is going to help you find a job instantaneously is ridiculous. You heard the phrase, “it's a marathon, not a sprint?” Well, job hunting is very much that way except the way it works is you create a momentum snowball going down a hill.

Dave Ramsey, I think, coined the phrase “debt snowball” in his work in which he talks about paying off your smallest debts first (you always pay minimum is on the other stuff) but you put most of your savings, most of your money into the smaller debts to get rid of them. That starts to create a feeling of momentum that allows you to keep doing it on the larger items and the larger items and the larger items until you are without debt altogether. That's really the way to think of it here.

Think in terms of building up a momentum of activity that's all designed to yield results. I was interviewing someone for my “Job Search Radio” show last night and he's a guy that I coached in his job search. When he reached out to me, he was struggling something fierce. He had nothing going on. As it turned out, this journalist (he was an editor for publication. Written a couple books. Good at what he does. An award-winning guy) couldn’t write a resume save his life with the result being that his resume wasn't landing him any results whatsoever.

We deconstructed his behavior, rewrote his resume, I taught him about tailored resumes and cover letters for each individual role he applies to and then, from there, we started to build up momentum in his search.

Eventually, he got to the point where he got very close on one thing, was going to get brought back on a second and, ultimately, accepted a third thing. There were some other things in the wings as well, but these are the ones that are furthest along and he decided to accept an offer. All these little activity starts to build up and create that snowball effect of the snowball rolling down the hill and collecting snow and getting bigger and bigger and bigger until VOOM! That's what will happen in your search.

Build up the momentum. Build up the snowball. Don't think about the quick flurry of activity. Think in terms of small consistent efforts. It is kind of like making a change. It's not, “I’m suddenly going to lose 50 pounds!” You have to make small behavioral changes that, with time, build that momentum so you lose the weight. Same thing with job search. The small behavioral actions you take, suddenly one that having results that allow you to win the search.

Why Is It So Difficult for an Unemployed Person to Get a Job? | NoBSJobSearchAdvice.com

EP 1042 The answer is simple and, no, it is not that all employers have entered into a conspiracy against unemployed people.

Summary

The question is, "Why is it so difficult for an unemployed person to get a job?"

To me, the answer involves confronting a belief that a lot of people have about all the bias that companies have about hiring unemployed people. That's the easy answer; the honest answer, the one that you don't want to hear is that (#1) you don't have the skills that the market wants or (#2) you don't know how to job hunt. Let me break it down for you.

In terms of job hunting, if you're not getting interviews, your resume stinks. If you getting interviews but not being invited back, you don't interview as well as you should. If you are being invited back and nothing is happening further, you are connecting with people as well as the need to.

See where I'm going with this? There are clear skills deficiencies that you have that can be corrected.

There are lots of different ways to learn how to do things better. Yes, you can hire a professional resume writer to write your resume for you. You can also join the site like mine, JobSearchCoachingHQ.com, where I have curated information that can pick you up all along the line and help you dissect the problems plus you can ask me questions so I can help you dissect it.

After all, as Malcolm Gladwell points out so well in, "Outliers," an expert would be someone with 10,000 hours of job search experience. You have how much? You are by no means an expert and you have about no idea what firms look for. You are guessing at it.

Get some help. That's the thing you really need at this point. It's not that firms go out of their way to discriminate (although some firms do for chronic long-term unemployed people). They do it because they believe that in a good job market, as they believe it is now, there is a reason why someone is unable to get a job for a long period of time. For those people, they use the fact that you been unemployed for a long period of time as code for, "Other people have screened he or she. They found you deficient. We're not gonna find anything different."

That's the problem – – you know how to do the search right. You're an amateur and you think you know how to do the search better than you do.

Tough message but one that needs to be heard.
