Stop Asking “Tell Me About Yourself” | No BS Hiring Advice


“Tell me about yourself” stopped working as an interview question years ago. Instead ask this one. You will be able to rule out people much faster.

Summary

One thing you learn when you prepare people for interviews is that somewhere, somewhere along the line, someone's going to ask an opening question like, "tell me about yourself--" you know, that basic open-ended question.
Now, if you're in HR (I'm going to focus in on HR and small business owners), because for those of you who are in large organizations, and you're working as a hiring manager, you've got people screaming for you. So, this is really for the first phone call, the first in-person interview that I want you to flip this around. You see, most of the time, firms have gotten lazy and they use, "Tell me about yourself,"and they do. You know, they're rehearsed with an answer that's pretty well prepared. I've created videos to help people around this . . . 10s of thousands of views. Lots of stuff I've created to help people answer a question like this. Other people have done the same thing, too. So, if they can't answer the question, they're obviously morons. The real thing comes down to what can you ask that's going to help you assess whether or not this person will fit your organization?
That's not really where most firms start off with. They go through the auto biographical stuff of how "how'd you wind up here today?" That is another question that firms may ask which I think is more textured, but I want to help you rule the people out quickly. This can be in the phone interview.
So, you get a resume; the background looks pretty decent. Here's the opening question I want to ask now after the chit chat.
"Hi, is this Jeff Altman? Hi, my name is so and so from such and such firm. Is this a good time to talk? Yeah, terrific! Now, we received your resume and we respect people a lot. We don't want to waste your time in any way, so, give us a sense of what's going to be important to you in the next job or organization. What are you going to need to see or hear to believe it's a good choice for you. Because if we can't deliver it, we don't want to waste your time and if we can refer you to another organization or to another position, we are thrilled to do so. We probably can't, but we'd like to at least try. So what's going to be important to you in the next job or organization? What will you need to see or hear to believe it's a good choice for you?"
Now, they may say, "I want to feel happy here."
Oh! What's going to help you feel happier?"
"Interesting work."
"What kind of interesting work would that be?"
You want to spend time talking with them about what they're looking for because this is going to flush out, number one, they're not prepared for this question, right? And it's going to flush out a lot of the insane people who you might be evaluating because, you know, invariably, there are problems. You see, the thing that firms have gotten so complacent about is that they think the system can't be changed. The result winds up being. . . it depends on the statistics you see, it's as few is one out of two hiring managers has buyer's remorse within the first year about someone that they hired. I've seen this as high as 75%. So, we know the interviewing isn't working. We've got to try something different.
Part of it is unreasonable expectations. All you normally do is try to figure out, "does this person have the skills to go my job?" That's what you always do. So you take the hammer out, and you're hammering it over and over again. But you're not finding out about the human being behind that.
What makes people successful employees? Yes, there's a degree of skill that's involved and you'll evaluate for that. But there's also the human being and, with a human being, it is a problem. They're going to wind up failing, and they're going to fail you and you, as a hiring manager, are going to be impacted by that. You're going to waste an enormous amount of time trying to manage this person who should be inspired. I'm not going to differentiate inspiration and management another time. I've done that in other videos, but I'll just simply say, where you have problem people, it's normally about the human being, it's not about their skills.
You know how to evaluate for the skill, but you have to learn how to flush up the human being. Again, just start asking, "what's most important to you in the next job or organization? What would you need to see or hear to believe it's a good choice?"
Now, again, happiness, money, authority recognition, status. These are going to be variations on some of the things that you'll hear, but explore them with them right away.
Don't waste time on finding out skills, only to hire someone who's going to be a malcontents because the environment doesn't work for them. Flush this out early. So, I hope you found this helpful. Try this out for a week or to see how it works for you.

Hiring Millennials | No BS Hiring Advice

I want to talk to you about, as as a hiring manager, HR professionals, small business owner about hiring millennials. Millennials have an awful reputation and, mostly it's adult bigotry toward those younger thn them. Let me just explain.

Believe it or not, when you look at this face, I was once 20. When I was graduating college, it was the early 70s. You know, it was an era where younger individuals, you know, "hippies" had a certain reputation. Certainly, all the stories about younger people at that time were they'll never adjust to the workforce. They'll never, you know, work in an office. All they care about is getting out and playing. They are nine to fivers at best. They're lazy. Is this sounding vaguely familiar? You know, all they want to do is to go to concerts and fool around. This sounds remarkably like the Millennials.
I'll just simply say that for you, millennials, who roll your eyes at these stories, I'll just simply say you're going to be in the same boat at some point 25 years from now, looking at some generation that follows you, complaining, pissing and moaning about what their behaviors like. Because that seems to be the way that it works.
The boomers have gotten old and the result winds up being most of them are remarkably intolerant of what it's like to adjust from college or high school to the world of work. There is an adjustment that goes on and the ones that adjust quicker you tend to like. The ones that don't adjust, you tend to get rid of. That's the way it is.
So, I just want to remind you folks that you've got to be patient. You've got to hire on potential, some level of skill, you can't expect someone who's 20 to 25 years old to know to know as much as someone who's experienced.
But, take a look around you. If you only have an office of old people, what are you doing to the business that you're working for? You're killing it because, frankly, all of us old folks are going to die off. So, if you want to think intelligently about this and, Yes, I'm being insulting to you, because you haven't up until this point (At least many of you haven't up until this point), you've got to start laying the foundation with younger individuals to help them adjust to the workforce because that's the new leaders in your organization. Otherwise, you might as well just announce that to your management team that you want the business sold to an overseas firm and let's move on with it.
The fact of the matter is unless younger individuals start getting into the mix, then your firm is going to die off, need to be acquired and you're gonna be out of work later on in life.

You Are Missing Different Groups in Your Recruiting | No BS Hiring Advice


In this video, I point our 3 different groups most organizations do a terrible job of sourcing

Summary

I'm going to talk with those of you who are involved with hiring. And I'll start by saying, I worked in search for more than 40 years, and filled more than 1200 full time positions, plus consulting assignments. I now coach people, so I'm not you're trying to sell you recruiting business. What I'm here to do is to offer some very simple advice in a no BS kind of way because your hiring managers are screwing themselves out of their ignorance and their bigotry. So, there are a number of different groups that could be interviewed and could be hired and do great work for you.
I'll start off with the one group that, time and again, delivers results but for many of your managers, they're worried about nonsense. That group is older workers --seniors, individuals who are close to retirement age, whatever that means these days. They are generally older than the hiring manager and the story they tell themselves is that these people will not take direction, they're burned out tired has-beens. That's a simple way of putting it, right?
And it's a lie that they're telling themselves and you and HR needs to confront it because you're staring at productivity issues. You're staring at them, complaining that they're not seeing enough people and demographics are such that they can take 22 year olds from Gen Z who have no experience. They can do that. Their work ethic is very similar to the older generation.
I'll simply say that, you know, the studies that I've been seeing point to Gen Z as being like a clone of the Baby Boomers in terms of their work ethic. So what's the issue with the Boomers? if you're liking Gen Z, the Boomers actually have experience, they will take direction and they'll work hard. They're not rushing out to retirement because they can't afford it. So, that's one group that you're hiring managers should pay attention to.
Another one, for certain types of positions, are ex-offenders. You know, people who've been incarcerated. Now ex-offenders, as long as they're involved with social services, as well, will work very hard, do a lot of good work. They need certain types of training, and then they need certain types of supports in your organization. But it's a population that gets ignored and often can do jobs that you really need people to do because these are not people who've been trained for accounting and finance or technology. They are labor for a lot of your organizations. Don't neglect ex-offenders, even if you have to pay to train them because once they've trained, they will be loyal.
The third group is moms who are returning from maternity or raising kids, for that matter. This is a workforce that wants to work, has decided that they're ready to work and there are a lot of jobs that they can do and, as an HR professional, you need to fill jobs, right? And your hiring managers want very simple behaviors out of people. What's the cost of training to get someone up to speed on things that they did before? Not all that expensive believe it or not.
I don't care what field this person worked in. They can do the job with a certain amount of training. You can also, if you're paying for training, get them to commit to work for your organization for a certain period of time or be obligated to pay the firm back for that training. It's not difficult. Just don't go crazy with . . . "You have to work for us for three years or else you will have to pay us back."
Nonsense. Absolute nonsense. Don't do that kind of crap. Just amortize it out over the course of a year. If they leave the within the year. They owe you the money back.

Avoid Discussing Salary | No BS Hiring Advice


Jeff Altman, The Big Game Hunter explains why it is not in your firm’s interest to show your hand before extending a job offer to someone.

Summary

Today, I want to offer you some no BS hiring advice in the realm of salary negotiation with candidates. Now, as an HR professional business owner, manager, at an organization that's involved with hiring, negotiations are always one of those tricky issues. You want to get someone for the least amount of money, but you also want to make them happy. So, you don't want to necessarily squeeze them. But you also don't want to overpay because, after all, you've got a budget to contend with.
Often, hiring managers, HR professionals, you know you are you going into a negotiation with a candidate or with someone like me, a recruiter who's representing a candidate (NOTE: I no longer do recruiting) and you get to a point in the negotiation where you reveal your hand about what you're willing to pay for someone. Probably, not a good idea.
Now, let me break it into two parts. First part is with a candidate. By telling them, "the most I'm willing to pay is such and such . . . " I'm not talking about we're screening someone ithe very beginning. I'm talking about at the pre-offer phase when you're really in the negotiation phase about salary . . . what you've done is basically tell them this is the max I'm willing to pay and, if you offer them five cents less, they are going to go, "What happened? You said you'd pay to such and such but you came in less." It impacts your ability to make them happy, make it attractive for them to join . . .What have you.
You're better off in those kind of situations offering a little bit less than what you're prepared to offer. So, in this way, if you come in higher than that, they get a little bit more enthusiastic. One of my clients has that built into their offer scenario where they talk about less. If they get the person for less, great! But, at the same time, was prepared to go a few dollars higher. They are able to show, time and again, that this is a tactic that, for them, saves some money and, if necessary, they are already slotted for more so there's no sweat.
The second part of this is in talking with recruiters like I was, I worked very closely with my clients. I don't play games. Some recruiters play games and, you know, the issue comes down to you're about to make an offer to someone. They will know how much are you going to offer? How much are you going to offer?
What they're trying to do is close the candidate for you and that sounds great . . . but if you tell them, "well, I can go up to (I will pick a number of random) $10 and you offer them $7.50, or, let me be clear about that, you're prepared to go to 10, but initially you want them to to offer them $8, so, if they say yes to $8, great!
If you need to, you'll go to $10, you tell that to a recruiter, they're not going to try to hard because they know they've got the 10 locked up and their fee is contingent upon how much you want to pay. And, I'll simply say that, especially for contingency recruiting firms, you know, it's better not to let them in on the numbers. The executive search which I try to do with many of my clients even though, often, I operate on a contingency basis, I'm working for my institutional customer.
Yes, I have to deliver a candidate to you but, you know, at the same time, I'm trying to be fair. I want to have that strong relationship with you and I don't play games. So, if you tell me you're prepared to go to $10 but you'd like me to offer $8, I'm going to do that. I'm going to work toward closing it. I've done that many many times. But ,you know, for most recruiters, you can hold back that extra information because, otherwise, there's no financial incentive for them, particularly in the contingency world.
So, better to hold back. Don't always be so revealing about the numbers you're prepared to pay. Make the recruiter work that much harder in order to close the sale. It saves your organization money.
Hey, it's not your effort that's going into this.It is the recruiter's and, if you burn out one, there's gonna be another one who's gonna replace them. And, frankly, if they're doing deals with you, they're going to keep working. So like I said, hold back on what the numbers are going to be so this way, you know, you're not just giving away extra money unnecessarily.

Don’t String Them Along | No BS Hiring Advice

Hi, it's Jeff Altman, The Big Game Hunter and I hunted down leaders and staff for organizations for more than 40 years. Let's talk today about some of the mistakes that hiring managers make when trying to hire people and what the impact is. Here's the mistake I want to focus on today and that is stringing people along.
What's stringing people along?
You're not going to hire them but you can't just cut bait. You just can't release them from the search process so you keep looking for someone better. And you know, you're not going to hire them but you kind of string them along for weeks on end under the off chance that maybe, just maybe ,they're gonna be the one that's chosen.
But it doesn't work that way.. You don't choose them. you wind up choosing other people. They become like the worn-out shoe in your closet, the one that you never wear, but it gives you a sense of security that at least you've got them. Well, you never wear those shoes anyway, and you're not going to hire this person.
So, why are you stringing them along? Cut bait cut them off. Let them know that you're not going to be choosing them. Let them know the reasons why .Now, if we're not quitesure about the reasons why, invite them back in and talk with them again. Maybe you're wrong. I know no one ever tells you that but maybe you're wrong.
Maybe that "red flag" that you had or that uncomfortable feeling that you had about them is just bogus and a reflection of that particular day. Regardless, make decisions because, in these days of social media and networking, I'm telling you people are sharing information with one another about how they are being treated during the job search.
Don't believe me? Go to sites like Glassdoor ,Vault,go to Facebook you'. ..you'llbe shocked at what you find'll people writing about firms all over the world. The reality is that that person that you're stringing along may be qualify . . . But there's just something about them that makes you uncomfortable to bring them on board. That's okay. If you take the time to investigate what that is by giving them a second chance .If you're just going to string them along forever, again, you're not going to hire them, you're hurting them and you run the risk of hurting yourself or your firm's reputation within the marketplace by conducting yourself like an amateur.

I'm back with some more no BS hiring advice to help you do an even better job of recruiting and hiring people, whether your an HR professional ,hiring manager or small business owner.
So, the advice I have today is about salary negotiation and the simplest advice I want to offer you is don't offer your top number right away. Hold on to a few dollars from it– –$5,000 $10,000, whatever you think is appropriate depending upon the level of the job. So, this way the job hunter who believes that they can negotiate to get progress off of the original offer feels like they have a victory.
They feel good about themselves. They feel good that you cared enough to up the offer to get them. And it was already slotted into what you were planning for. And the other thing is some people will say, "yes." So, they're just very calmly say, "we're making you an offer. The offer is for such . . . " Justlike you would for any offer . . . But hold on to a few dollars from the offer and try to enter into a negotiation with them.
Don't say, "well,this is negotiable" . But just, very simply, extend the offer, see if they accept and then you have more money available in case you need to go a little bit higher.

You Don’t Need Everything | No BS Hiring Advice


In this video, Jeff Altman, The Big Game Hunter encourages you to zero in on the real core skills you need someone to have and stop wasting so much time money and effort interviewing.

I'm Jeff Altman, The Big Game Hunter and I'm back with more No BS Hiring Advice to help you make better staffing decisions, whether you're in HR, whether you're a hiring manager, whether you're a business owner . . . So many people, many firms these days are holding out for for individuals to walk in there door who meet every criteria of this lengthy job description.
How ridiculous. I'll give you an example.
I see job descriptions all the time 10- 12 items on this must have, absolutely must have and, when all is said and done, these "must haves" really could get boiled down to three or four different things while the rest of them are things that they might do somewhere once in a blue moon on a Tuesday night at two o'clock in the morning if it's sunny out . . . And it's ridiculous.
You I really need to dissect what your true needs are and then, for the ancillaries. How much time is it going to take the train someone? Seriously. How much of an expense is going to take to train someone will these secondary and tertiary items? When you think about it, your cost and your manpower cost of interviewing repeatedly these people who meetseven of the twelve and, then, you go, "no, I really need all 12," is far more expensive than what the cost is if you just let this person sit through with manual or a good book or sent them to a course and trained them on these ancillary things.
Look at the expense that's involved. You have four people interviewing 20 individuals over the course of weeks, you're interrupting their productivity to do other things and they're getting frustrated because they think their time is being wasted.
Stop this already. Just look for people who meet the real core of what you need who can work with your team and invite them to come on board. Now, if you're not sure, if you don't think they're adaptable, approach some of these people about working on a contract to hire basis. Try them out for a few months. Many people who are particularly unemployed who have worked in consulting are open to this kind of arrangement.
Stop wasting your time. It's ridiculous. Look at this over the course of a year. How many man-hours at what expense is being wasted unnecessarily going for all 10 of 12 items.
